Structural Exposure: AI as an Architectural Stress Test

Abstract

Every organization has a declared structure and an operational structure. AI integration makes the gap between the two visible — and costly. This paper frames AI deployment not as a capability question but as a diagnostic instrument: it reveals which decision processes were actually coherent, which accountability chains were real, and which coordination mechanisms existed only on paper. The organizations that experience AI deployment as disruptive are not encountering a technology problem. They are encountering the structural reality of their own design, accelerated. The paper provides a framework for reading this exposure before deployment rather than after.
